The generations that matter

Subaru changed the ignition hardware and the immobilizer implementation at generation boundaries, so the model year genuinely changes the job.

Outback, 2015 to 2019 (BS chassis). Traditional turn-key ignition on most trims, with keyless access and push-button start optional on higher trims. The turn-key cars are the ones that show up with worn cylinders after 100,000 miles of daily use.

Outback, 2020 onward (BT chassis). Push-button start became far more common. On a push-button car there is no lock cylinder in the column at all, so "my key will not turn" is not a possible complaint — the failures move to the start button, the fob, and the electronic steering lock.

Forester, 2014 to 2018 (SJ chassis). Turn-key on base and mid trims. This generation is the single most common Subaru ignition repair we see, simply because there are a lot of them and they are now at the mileage where wafer wear shows up.

Forester, 2019 onward (SK chassis). Push-button start standard on most trims from the start of the generation. Same shift as the Outback.

If you are not sure which you have, the fastest test is whether you physically insert and rotate a key. If you do, you have a lock cylinder that can wear. If you press a button, you do not.

Why the key stops turning

The lock cylinder is a cam. Your key lifts a row of wafers to a shear line, and once every wafer sits at that line the plug is free to rotate. Nothing in that mechanism is exotic. What kills it is repetition.

Wafer wear. Each wafer rides against the key blade thousands of times. The contact edges round off. A rounded wafer sits slightly low, misses the shear line, and binds the plug. Early symptom: you have to jiggle the key. Late symptom: it will not rotate at all.

Key blade wear. The key wears at the same time and in the same direction. A key cut fifteen years ago and used daily is measurably shallower than the original code. Two worn parts that wore against each other often still work together while a brand-new key from the same code does not — which is why "I got a new key and now it will not turn" is a real and common complaint, not a mistake.

Weight on the keyring. A heavy fob, a carabiner, a gym membership tag, and three house keys hanging off the column apply a constant downward load to the plug while you drive. Over years that accelerates wear and can distort the plug's bearing surface. This is the single cheapest thing you can fix yourself.

Debris and dried lubricant. Pocket lint, sand, and the residue of whatever spray lubricant a previous owner used all pack into the wafer channels. Graphite is fine. Oil-based lubricant is not — it collects grit and turns into a paste.

Steering wheel lock preload. If the front wheels were turned against a curb when you parked, the steering lock pin sits under load and the cylinder will not rotate until you relieve it. Rock the steering wheel gently left and right while turning the key. This one is free and it accounts for a real percentage of the calls we get.

Cylinder versus switch — two different parts, two different repairs

This distinction determines the price, and it is the thing most often confused.

The ignition lock cylinder is the mechanical part. It is what your key goes into. It has wafers, a plug, and a housing, and it converts your key's rotation into mechanical movement. Its failures are mechanical: binding, refusing to rotate, refusing to return from START, or letting the key come out in the ON position.

The ignition switch is the electrical part. It sits behind the cylinder, usually clipped to the back of the lock housing, and it is what actually closes circuits for accessory, run, and start. It contains contacts that arc and eventually pit or burn.

The symptoms separate cleanly once you know what to look for. If the key turns normally but nothing happens electrically — no dash lights in ON, no crank in START, or intermittent power loss when you hit a bump — that points at the switch. If the key will not physically rotate, or rotates roughly, that points at the cylinder. If the dash lights flicker when you wiggle the key in the ON position, that is a classic worn-switch signature.

Getting this wrong is expensive. Replacing a cylinder on a car with a burned switch fixes nothing.

When a rebuild beats a replacement

A rebuild means we remove the cylinder, disassemble it, replace the worn wafers and springs with new ones, and reassemble it to a freshly cut key. The plug and housing are reused if they are within tolerance.

That is the right call when the housing is not distorted, the plug is not egg-shaped, and the failure is purely wafer wear. It is the cheaper path, and on the SJ Forester in particular it is usually the correct one because the housings hold up well.

A replacement is the right call when the plug has been forced, when a previous owner or another shop has already been inside it, when the housing shows cracking, or when the retaining hardware has been damaged during a prior removal. It is also the right call when a broken key has been driven into the wafers hard enough to deform them — that job usually starts as a broken key extraction and turns into a cylinder decision once the pieces are out.

Immobilizer re-registration after cylinder work

Subaru's immobilizer reads a transponder chip in the key head and compares it against a list stored in the vehicle. This is entirely separate from the mechanical cutting.

If a cylinder is rebuilt or replaced and the key changes, the transponder in the new key has to be registered to the vehicle or the engine will crank and immediately stall — the classic immobilizer signature. Sometimes we can keep your existing key's transponder in a new head and avoid the registration entirely. Sometimes we cannot.
